    Executive summary

A Marketo consultant is someone who makes Adobe Marketo Engage do what your revenue team actually needs build the lead lifecycle, fix the scoring model nobody trusts, rebuild the instance that has accumulated six years of orphaned smart campaigns, and connect it all to your CRM so the reporting means something.

This guide covers what to hire for, how to tell the difference between a consultant, an admin and a managed service, what Adobe’s certifications actually signal, what the work costs, and the seven questions that separate someone who has run Marketo from someone who has read about it. Two things are current as of 2026: Adobe refreshed its Marketo Engage certification catalogue in May 2026, and it has been shipping agentic AI capabilities into the platform through the year, so ask a consultant what they have run recently rather than what they were certified on years ago.

The main takeaway for a buyer: in our experience most organisations get this decision wrong at the first step, by hiring a project consultant when what they needed was ongoing capacity or hiring a full-time admin when they needed four weeks of senior help. Decide the shape before you decide the person.

    TL;DR

    • Marketo is now Adobe Marketo Engage. Anyone still describing it as standalone Marketo, or citing the old MCE/MCA certifications, is working from outdated information.
    • Adobe’s certifications run in three tiers Professional, Expert and Master. They prove platform knowledge, not judgement.
    • Consultant, admin and managed services solve different problems. Choosing the wrong shape is the most expensive mistake in this decision.
    • Price is driven by instance complexity, CRM sync health and data quality not by headcount.
    • The best diagnostic question is “what would you fix first, and what would you leave alone?”
    • In our experience the most common Marketo engagement is repair, not implementation.

What a Marketo consultant actually does

A good Marketo consultant spends less time on the platform than you would expect, and more time on the model underneath it.

    Implementation and migration

Standing up a new instance, or migrating from another platform. The work that determines whether this succeeds is not the build, it is the data model, the CRM sync design and the naming conventions, all decided before anything is configured.

Role of Marketo Consultants and Why Do You Need Them

    Audit and rebuild

The most common engagement. An instance that has grown for years accumulates orphaned programs, duplicated fields, smart campaigns nobody dares deactivate, and scoring logic whose original author has left. An audit identifies what is live, what is dead, what is dangerous, and what to do in which order.

    Lead lifecycle and scoring

Designing the stages a lead moves through, the definitions that govern each transition, and a scoring model that sales will actually act on. This is the single highest-value thing a consultant does, and the least technical.

    Reporting and revenue attribution

Making Marketo answer the question “which programmes generated pipeline?” which requires the lifecycle, the CRM sync and the programme structure to all be right first. If your reporting is wrong, the cause is almost always upstream.

Beyond these four, a consultant will typically also handle email and landing page templates, programme templates for repeatable campaigns, subscription-preference management, database hygiene and deliverability, and Marketo Sales Insight rollout to the sales team.

If you are still deciding on the platform itself rather than how to run it, our comparisons of HubSpot vs Marketo and Eloqua vs Marketing Cloud Account Engagement (formerly Pardot) are the better starting points.

Do you need a consultant, an admin, or managed services?

This is the question to answer first, and the one most organisations skip. All three are legitimate; they solve different problems.

    In-house admin

    Project consultant

    Managed services

    Best when

    Steady, predictable campaign volume

A defined change with an end date

Ongoing need, no capacity to hire

    Typical work

    Daily builds, list requests, QA

    Implementation, migration, audit, rebuild

    Continuous operations plus improvement

    Cost shape

    Salary plus overhead

    Fixed project or day rate

    Monthly retainer

    Depth of expertise

Grows over time; narrow at first

    Senior on day one

    Senior, but shared across clients

    Main risk

Single point of failure — when they leave, institutional knowledge leaves

Ends before the new way of working sticks

Less deep context than someone in your building

    Time to value

    Months

    Weeks

    Weeks

    A practical rule of thumb:

    • If your problem has an end date, hire a consultant. Migration, rebuild, a scoring redesign.
    • If your problem is capacity, and it will still exist in twelve months, you need either an admin or managed services a project consultant will hand you something good that decays.
    • If you cannot yet describe what “good” looks like, buy an audit first. It is the cheapest way to find out what you actually need, and it makes the next decision obvious.

A note on the in-house route: a single Marketo admin is a genuine single point of failure. Whichever way you go, insist on documentation as a deliverable, not a favour.

Adobe Marketo Engage certifications, and what they actually tell you

First, the naming. Adobe acquired Marketo in 2018 and the product is Adobe Marketo Engage, part of Adobe Experience Cloud. Certifications are Adobe certifications, and Adobe structures them into three tiers:

    Tier

    What it signals

    Professional

Foundational competence — the platform’s core objects, campaigns and workflows

    Expert

Substantial hands-on capability in a defined role track

    Master

The most advanced tier, aimed at architecture-level practitioners

Role tracks sit across these tiers, the most commonly held being Business Practitioner. As of May 2026, Adobe Experience League lists Certified Professional and Digital Marketer at Professional level, Business Practitioner at Expert level and Architect at Master level, and notes that the Digital Marketer certification does not count towards Adobe partner requirements.

If a consultant lists MCE, MCA, MCRCA or MCSA, those are legacy pre-Adobe credentials. That is not disqualifying plenty of excellent practitioners hold them from earlier in their careers but it is worth asking what they hold currently, because it tells you how recently they have been in the platform.

What certification does and does not tell you. It confirms someone knows how the platform works. It says nothing about whether they can design a lead lifecycle your sales team will trust, decide what to remove from a bloated instance, or explain a scoring model to a CRO. Those are judgement, and judgement is what you are actually buying. Treat certification as a floor.

    What a Marketo consultant costs

Rates vary widely and no honest guide can give you one number, because “Marketo consultant” spans a freelance contractor doing campaign builds and a senior architect redesigning revenue operations for an enterprise. What follows is how the work is priced and what moves your number which is what you need for a budget conversation.

    Engagement models

    Model

    How it works

    Best for

    Watch for

    Hourly / day rate

Time and materials against agreed scope

    Ad-hoc support, undefined scope

Costs drift without a defined outcome

    Fixed-price project

One price for a defined deliverable

    Migrations, rebuilds, audits

Change requests are where it goes wrong

    Monthly retainer

Set hours or capacity per month

    Ongoing operations

Under-use is waste — agree rollover terms

    Audit-first, then project

Small paid diagnostic, then scoped work

    Almost everyone

The best way to de-risk a larger commitment

    What moves the price

    • Instance complexity. Number of programmes, smart campaigns, custom fields and integrations. A six-year-old instance with no governance costs more to work on than a clean one, before anything is built.
    • CRM sync health. If the Salesforce or Dynamics sync is broken or badly designed, that is the project, whatever you thought you were buying.
    • Data quality. Duplicates and inconsistent field usage are remediation work that has to happen before improvement work.
    • Number of stakeholders. Lifecycle definitions require agreement between marketing, sales and often finance. That agreement takes longer than the configuration.
    • Whether documentation exists. If nobody can tell you what the current scoring model does, the first phase is archaeology.
    • Seniority. The higher rate typically buys judgement — knowing what not to build — rather than faster clicking.

The cheapest engagement is rarely the least expensive one. Rebuilding something that was built wrong costs more than building it right, and you pay for it twice.

    Where to find Marketo consultants

Being straightforward about the options, including the ones that are not us:

Talent marketplaces (Toptal, Hire Digital and similar). Good for vetted individual contractors and fast starts. Less good when the work needs a team, or continuity beyond one person.

Agencies and consultancies. Better for projects needing multiple skills strategy, ops, development, CRM and for continuity. Higher cost, and you should establish who is actually doing the work.

Directories (Clutch and similar). Useful for shortlisting, with reviews attached. Treat as a starting list, not a verdict.

Adobe’s own partner ecosystem. Adobe lists solution partners. Strong signal on platform legitimacy; less signal on whether a partner is right for a mid-market company.

Community. The Marketo subreddit and Adobe’s community forums are where practitioners talk candidly, and where you will find recommendations for independents who do not market themselves.

Your own network. Still the highest hit rate. Ask two peers who run Marketo who they use and, more usefully, who they stopped using.

    Marketo Consultant Services in Action

Seven questions that reveal real Marketo depth

Skip the generic vendor questionnaire. These separate the people who have run instances from the people who have read about them.

    1. “Walk me through how you would design a lead lifecycle for a business like ours.” The answer should start with sales-stage definitions, not with Marketo.
    2. “What would you remove from our instance?” Anyone who only wants to add things has never inherited a mess.
    3. “How do you handle the CRM sync?” If the answer is thin, the project will fail here.
    4. “Show me a scoring model you built, and tell me what was wrong with it a year later.” Everyone’s first scoring model is wrong. The useful answer is what they learned.
    5. “What documentation will we have at the end?” If this is vague, you are buying dependency.
    6. “Who is actually doing the work?” The person in the pitch is often not the person in the platform.
    7. “What is the first thing you would look at, before we agree scope?” Specificity here is the single best predictor of quality.

Marketo problems a good consultant fixes first

Recognise your own instance in this list and you will know what to brief for.

Nobody trusts the lead scores. Sales ignores MQLs because the model was set once, never validated against closed-won data, and now scores everyone highly. This is a definitions problem before it is a configuration problem.

The CRM sync drops or duplicates records. Field mapping conflicts, sync rules nobody documented, records bouncing between systems. Everything downstream — reporting, routing, attribution — is wrong until this is right.

Programme sprawl. Hundreds of programmes with inconsistent naming, no channel discipline, no templates. Every new campaign is built from scratch, and reporting cannot roll up.

Smart campaigns nobody dares touch. Active campaigns with unknown authors and unknown triggers. The instinct is to leave them alone; the correct approach is a structured audit, because they are firing whether or not you understand them.

Deliverability decay. Sending to unengaged contacts, no re-engagement discipline, authentication that was set up once and never revisited. The mechanics are the same across platforms our guide to email deliverability problems covers the diagnosis in detail.

Reporting that nobody uses. Revenue Cycle Analytics configured without the lifecycle underneath it, producing numbers the business does not believe.

    Working with Mountainise

Mountainise works on Adobe Marketo Engage as part of a broader marketing automation and revenue operations practice. In practice that means we tend to start with the lifecycle and the CRM sync rather than with campaign builds, because that is where the value and the failure modes both sit.

We work across platforms Marketo, HubSpot and Salesforce which matters if part of your question is whether Marketo is still the right platform for you at all. If it is not, we would rather say so than build on it.

    The short version

Decide the shape before the person. A consultant solves problems with end dates; an admin or a managed service solves capacity. If you cannot tell which you have, an audit is the cheapest way to find out and it makes every subsequent decision easier.

When you do evaluate people, treat Adobe certification as a floor and spend your questions on judgement instead, what they would remove, how they handle the CRM sync, and what they would look at first. And expect the real work to be in the lead lifecycle and the sync, because that is where Marketo projects succeed or quietly fail.

    Frequently asked questions

What does a Marketo consultant do?

Designs and builds what Adobe Marketo Engage needs to support your revenue process lead lifecycle and scoring, CRM sync, programme structure and templates, email and landing pages, database hygiene, deliverability, and reporting. The most common engagement is not a new implementation but an audit and rebuild of an instance that has drifted.

Do I need a Marketo consultant, an admin, or managed services?

If the problem has an end date a migration, a rebuild, a scoring redesign hire a consultant. If the problem is ongoing capacity, you need an admin or managed services, because a project consultant will hand you something good that decays. If you cannot yet describe what good looks like, buy an audit first.

What certifications should a Marketo consultant have?

Adobe structures Marketo Engage certifications into three tiers Professional, Expert and Master across role tracks including Business Practitioner. Legacy MCE, MCA, MCRCA and MCSA credentials predate Adobe’s current scheme; holding them is not a problem, but ask what the person holds currently.

Is Marketo the same as Adobe Marketo Engage?

Yes. Adobe acquired Marketo in 2018 and the product is now Adobe Marketo Engage, part of Adobe Experience Cloud. Both names are still in common use.

How much does a Marketo consultant cost?

Rates span a wide range depending on seniority and engagement model hourly, fixed-price project, or monthly retainer. The variables that move it most are instance complexity, CRM sync health, data quality, stakeholder count and whether documentation exists. An audit-first engagement is the most reliable way to get an accurate number for your situation.

What is a reasonable rate for a marketing operations consultant?

There is no single answer, and be sceptical of anyone who gives you one. What matters more than the rate is what you get at it: someone who executes campaign builds and someone who can redesign a lifecycle are both “Marketo consultants” and are not interchangeable. Price against the outcome, not the hour.

How long does a Marketo audit take?

A focused audit of a mid-sized instance is typically a short engagement measured in weeks rather than months. The variable is instance size and how much documentation exists an undocumented six-year-old instance takes considerably longer to map than a clean one.

Can I just hire a Marketo admin instead?

Often yes, and for steady campaign volume it is the better economics. The risk is concentration: one admin is a single point of failure, and when they leave the institutional knowledge leaves too. If you go this route, make documentation a standing requirement rather than something you ask for at the exit interview.
